## Key takeaways

Your AI visibility gap is every buyer question where AI engines recommend a competitor instead of you, and a spreadsheet is enough to map it.

- Build a fixed prompt set of 30 to 50 unbranded buyer questions.
- Run each one several times in every engine and save who's named, how they're described, their place in the answer and which pages get cited.
- Benchmark your top three to five rivals.
- Trace each gap to one cause: a missing page, a missing outside source, wrong facts or a blocked crawler.
- Fix shortlist and comparison questions first, then rerun the same set next month.

Start with ChatGPT and Google.

An AI visibility gap is every buyer question where ChatGPT, Gemini, Perplexity or Google's AI Overviews name your competitors and leave you out. You find it in five steps. Write down your buyers' questions and run them in every engine for a baseline, then compare who gets named and cited against your top rivals. Then trace each gap to its cause and fix the ones closest to a sale first.

Searchmaxxed is an SEO and AI SEO agency for [law firms](https://www.searchmaxxed.com/industries/legal-seo), [clinics](https://www.searchmaxxed.com/industries/healthcare-seo) and [premium builders](https://www.searchmaxxed.com/industries/construction-seo), and this comparison drives our free search analysis. We find the answers your competitors win, then go after the pages, lists and reviews those answers trust and put your name in them. That's how you make the ChatGPT shortlist.

## What is an AI visibility gap?

An AI visibility gap is a buyer question where an AI answer names, cites or recommends your competitors and not you. It also covers answers that mention you with wrong facts, or in weaker terms than a rival. You measure the gap question by question and engine by engine, because a single blended score hides exactly where you're losing.

Three plain terms keep the analysis honest:

- **Mention:** your company named in the answer text.
- **Citation:** a link to one of your pages, shown as a source.
- **Recommendation:** your company put forward as a choice for the buyer's problem.

These come apart all the time. Your blog post can be the source behind an answer recommending your competitor: the engine trusts your page, then sends the buyer elsewhere. It's the most painful gap of all.

Gaps come in six shapes:

| Gap | What you see | Where to look first |
| --- | --- | --- |
| Absent | Competitors named, you missing | Your page for that question, and the pages the answer cites |
| Source | Cited lists and reviews name rivals, not you | The listicles, review sites and press behind the answer |
| Cited, not named | Your page is a source, a rival gets the pick | Whether that page says who you are and who you suit |
| Engine | Named in one engine, missing in another | What each engine cites for the same question |
| Description | Named with old facts or a lukewarm tone | The outside page that carries the error |
| Access | Missing everywhere, even on your own name | Your robots.txt file and firewall rules |

## Why does an AI visibility gap cost B2B companies deals?

Because your buyers now build their shortlists inside AI answers, and a gap means you never make the list. You never see the deal you lost.

[G2's April 2026 research](https://www.prnewswire.com/news-releases/new-g2-research-half-of-b2b-software-buyers-now-start-their-research-with-ai-chatbots-302742807.html), a March survey of 1,076 B2B software buyers, found AI chatbots are now the top source shaping vendor shortlists. Of those buyers, 69% chose a different vendor than planned because of a chatbot, and a third bought from a vendor they didn't know. ChatGPT was their top chatbot, at 63%.

An AI answer names a few options. Then it stops.

There's no page two, so a gap on one high-intent question can cost you more than a ranking drop on ten informational ones. Most of this data is US or global, so if you sell in Australia, read it as the direction of travel.

## How do you find your AI visibility gap, step by step?

You find your AI visibility gap by running the same buyer questions for you and your competitors in every engine, then spotting where names differ. Five steps get you there. The first round is the hard one.

### 1. Write the questions your buyers ask

List 30 to 50 questions a buyer would type before talking to sales, and keep your brand name out of most of them. Branded prompts test whether the engines get your facts right, while unbranded ones show whether you make the shortlist at all. That's where gaps live.

Pull the wording from sales calls, RFPs and tenders, Search Console queries and People Also Ask. Then group each question by buying stage:

- **Problem:** "How do we stop credential phishing at a 400-person company?"
- **Category:** "Best email security platforms for mid-market companies"
- **Comparison:** "[Competitor] vs [your product] for Microsoft 365"
- **Brand check:** "Is [your product] SOC 2 certified?"

List every name the engines might use for you as well, from the company and each product to any brand you've retired. Version the set and freeze it. Change questions mid-quarter and your trend line means nothing.

### 2. Run a baseline in every engine

Run each question several times in ChatGPT, Gemini, Perplexity, Google's AI Overviews and AI Mode, and Copilot if your buyers live in Microsoft. Use a clean session with search on, note the country, and save every answer.

One run proves almost nothing.

[Ahrefs reports](https://ahrefs.com/blog/ai-search-strategy/) that only 54% of the brands and other named things in an AI Overview stay the same between consecutive answers. A single screenshot is one roll of the dice, so judge each question by how often you show up across all your runs. Our guide to [AI visibility tracking](https://www.searchmaxxed.com/research/how-to-track-ai-visibility) covers how many runs to do and how to log them.

### 3. Put your competitors in the same sheet

Name three to five competitors you lose deals to, then count how often each one appears on the same questions, in the same runs. Every gap now has a winner.

Add the outside sites as well: the review sites, "best of" lists, Reddit threads and trade press that keep turning up as sources. They decide who gets named.

### 4. Trace every gap to its cause

Open the pages each answer cites and ask one question: what does this page have that we don't? Usually it's a page you never built, a list you're not on or a profile with stale facts, and each needs a different fix.

### 5. Rank the gaps and fix the closest to revenue first

Score each gap by buying stage, how often competitors win it and how much work the fix takes. Then make the fixes, give the engines time to find and reread your pages, and run the same set again next month. Keep what moved the numbers.

## What should an AI visibility baseline include?

An AI visibility baseline is the first full, dated record of how every engine answers your fixed question set. Pair it with the free first-party data from Google, Bing and GA4, and keep it complete enough to repeat exactly every month. Every later change gets judged against it.

Record these fields for every answer:

| Field | Example entry | Why you need it |
| --- | --- | --- |
| Question ID and version | Q14, set v1.2 | Lets you rerun the identical question |
| Engine, country, date, run | Perplexity, AU, 3 Nov 2026, run 2 | Answers change by engine and market |
| Brands named, in order | Rival A, Rival B, you | Shows who's winning the question |
| How you're described | "Budget option for small teams" | Catches description and sentiment gaps early |
| Every cited URL | g2.com/..., rival-a.com/vs/... | Becomes your list of sources to win |
| Your pages cited | /compare/rival-a, or none | Spots the cited-but-not-named gap |

The free first-party data comes from four places, and each one fills a different hole in the picture:

- **Google Search Console:** the [Generative AI performance report](https://support.google.com/webmasters/answer/16984139) shows your impressions in AI Overviews and AI Mode by page, country and device. Google rolled it out to every site on 31 August 2026.
- **Bing Webmaster Tools:** the AI Performance report counts your citations across Copilot. Since June 2026, [Bing also shows citation share](https://blogs.bing.com/search/2026/6/New-AI-Visibility-Insights-in-Bing-Webmaster-Tools-Intents-Topics-Citation-Share-Compare/), your percentage of all citations for a grounding query.
- **GA4:** the AI Assistant channel, added on 13 May 2026, groups visits from chatbots like ChatGPT, Gemini and Claude.
- **Your CRM:** a "how did you hear about us" field catches buyers who never clicked a link.

Notice what's missing. Bing says citation share "does not expose competitor domains", and Search Console shows no competitors either. So the official tools tell you how you're doing, and only your own question runs can show you who's beating you.

Check GA4 before it goes into the baseline, because a bot spike can look exactly like the AI traffic win you were hoping for:

A client's GA4 showed AI-assistant visits jump from 354 to 6,050 in a month. Almost none of it was real. About 5,700 came in three one-hour bursts: same 1920x1080 desktop Chrome, all new users, no referrer, about 20 seconds each, landing on two pages. Real AI traffic was 385 sessions against 354 the month before, roughly flat.

Bake a month like that into your baseline and every honest month after it looks like a collapse.

## How do you run an AI search competitor gap analysis?

An AI search competitor gap analysis puts you and your rivals through the same questions, engines and runs. It lists every question where a rival appears and you don't, with the pages the engine cited to back that rival beside each one. Those pages are your to-do list.

The sources matter more than the count. [Ahrefs found](https://ahrefs.com/blog/ai-search-strategy/) that in up to 89% of cases, its own brand appeared in AI answers because other websites mentioned it. Your rival is probably winning because other sites vouch for them.

And the list of sites doing the vouching is often short, as we found when we tested our own category and one page dominated:

Across 900 ChatGPT answers about Australian agencies, a single third-party "best agencies" site was cited in 168 of them. The next three were a second listicle, Semrush's agency directory and Clutch. If you want to be recommended, the job is getting onto the handful of pages the model already trusts.

That's good news if you're behind. Win a place on four or five pages and you can change a big share of the answers.

Run the comparison engine by engine, though. The engines lean on different sources, and a blended score hides the pattern that matters most, which our own agency panel made plain:

Perplexity cited a review directory (Semrush Agencies, Clutch, DesignRush and the like) in 36 of 44 agency answers. ChatGPT did it in 20 and Claude in 15. One agency's Clutch profile had six reviews and was cited 20 times.

If a rival beats you only in Perplexity, look at review profiles first; if they win ChatGPT and AI Overviews, look at what Google ranks. [Ahrefs found](https://ahrefs.com/blog/ai-overview-citations-top-10/) in March 2026 that 38% of AI Overview citations ranked in Google's top 10 for the same search, and many of the rest ranked for the follow-up searches Google runs.

To turn the counts into one competitive number, use [AI share of voice](https://www.searchmaxxed.com/research/ai-share-of-voice), which compares your mentions with every rival's across the whole set.

## How do you trace an AI visibility gap to its cause?

You trace a gap by reading the pages the answer cited and comparing them with what you've published. Most gaps come down to four causes:

- **A missing page:** nothing you've published answers the question.
- **A missing source:** you're absent from the outside sites the engine trusts.
- **Wrong facts:** something the engine reads describes you badly.
- **A blocked crawler:** the engine can't reach your site.

Getting read by an engine is one thing and getting kept in its answer is another, as our own ChatGPT panel shows:

We put 300 Australian agency-buyer questions to ChatGPT three times each, with search on. It pulled 17,870 search results into those 900 answers and kept 4,389 as sources. Being found is the easy part. About three in four results it reads never make the answer.

So a page that ranks can still lose the answer; use this table to match what you see to the likely fix:

| What you see | Likely cause | First fix |
| --- | --- | --- |
| Rivals named on "best X for Y" questions | You're absent from the lists the engine cites | Earn a place on those lists and review sites |
| Rivals win "X vs Y" questions | No comparison page, or theirs is clearer | Build a fair comparison page that says who suits whom |
| Your page cited, rival recommended | Your page answers the fact, not the fit | Add who you serve and why, near the top |
| Named with an old product or market | A stale profile or article | Fix the source page, then your own facts |
| Absent in ChatGPT only | OAI-SearchBot blocked, or weak Bing presence | Check robots.txt, firewall and Bing ranking |
| Ranking in Google, missing in AI Overviews | The page buries the answer | Answer the question in the first two sentences |

For the comparison fix, our guide to [comparison pages](https://www.searchmaxxed.com/research/comparison-pages) shows how to build one that's fair enough for the engines to quote. For wrong facts, see [how to fix wrong AI answers](https://www.searchmaxxed.com/research/fixing-wrong-ai-answers) about your company. Access problems are the fastest win. Our guide to [showing up in AI search](https://www.searchmaxxed.com/research/how-to-show-up-in-ai-search) lists the crawler settings for each engine.

OpenAI's [crawler documentation](https://platform.openai.com/docs/bots) says ChatGPT search adjusts to a robots.txt change in about 24 hours, while most other fixes take far longer.

## Which AI visibility gaps should you close first?

Close the gaps on shortlist and comparison questions first, where rivals appear in most runs and one page or source could fix it. A gap on "best email security for mid-market" is worth more than ten gaps on "what is phishing".

Score each gap on three questions:

| Question | High | Low |
| --- | --- | --- |
| How close is it to a purchase? | Shortlist, comparison, pricing | Definitions and general how-tos |
| How often do rivals win it? | Named in most runs, in several engines | Named once, in one engine |
| How big is the fix? | One page, one profile or one list | A new product line or market |

Start where intent is high, the gap is wide and the fix is small. Then check every gap against what you sell, because a feature you don't have is a product gap no page will close honestly.

Here's what three rows of a gap ledger look like for a made-up endpoint security vendor. The counts are illustrative, from three runs per engine.

| Question | Who wins | You | Cause | Fix |
| --- | --- | --- | --- | --- |
| Best EDR for a 300-person company | Rival A, Rival B (3 of 3, ChatGPT) | 0 of 3 | Absent from two listicles ChatGPT cites | Pitch both lists, refresh review profiles |
| Rival A vs [you] | Rival A (3 of 3, Perplexity) | Named as "older" | Rival's comparison page, a stale review | Publish a fair comparison page |
| Do we still need antivirus with EDR? | Your blog cited, Rival B recommended | Cited, not named | Post explains EDR, never says who you suit | Add a "who this is for" section |

Each row ends in one job with one owner, which gives you a short, ranked list of fixes instead of a dashboard to stare at.

## Can you find AI visibility gaps for free?

Yes, for a first look. Asking the engines yourself costs only time, and Search Console, Bing Webmaster Tools and GA4 are free. The catch is volume: 40 questions across five engines with three runs each is 600 answers to read and log every month.

Paid AI visibility tools automate the runs and the competitor counts, and they earn their keep once you track the same set every month. A tool finds the gaps. Someone still has to build the comparison page, win the listicle spot and fix the stale profile, and that's the work that changes the answer.

## Is Searchmaxxed right for you?

We're a strong fit if you're a law firm, clinic or premium builder that's missing from AI answers while competitors get recommended. You want your name in the answer when buyers ask ChatGPT, Gemini, Perplexity or Google who to shortlist. And you want to see it become pipeline.

Here's what you get with us. We go after the searches and AI answers that bring you buyers, starting with the ones your competitors win most often today. You talk to the people doing the work, with no account manager in between, and you own your site, content and data from day one. We track which searches and AI answers turn into revenue, through your CRM as well as GA4. Everything we cover, from technical SEO and content to digital PR and AI answer tracking, is on our [AI search optimisation service](https://www.searchmaxxed.com/services/ai-search-optimization) page.

One client came to us with a website that wasn't working. Three months later he was on page one for one of the most competitive searches in his industry. Now he has more high-intent leads than he can handle, and we're building the systems to handle them.

The bigger picture:

Searchmaxxed's work has generated more than $15 million in revenue through search for its clients.

"I can't believe this worked." That's what we hear. Clients tell us they finally found a growth partner in search that keeps its word and gets things done.

We're the wrong call in two cases. If you need leads this month to survive, closing AI gaps takes longer than that. And if you only want a dashboard of AI mentions to watch in-house, an AI visibility tool is the better fit.

Searchmaxxed is the right call if you want the gap closed as well as measured, so buyers asking AI who to choose hear your name.

## What should you do this week?

Write 30 buyer questions this week, run them in ChatGPT and Google's AI Mode, and note every competitor named instead of you. Then open the pages those answers cite. By Friday you'll have the first rows of your gap ledger.

Rather skip the copy and paste?. We'll benchmark you against your top competitors across Google, ChatGPT and the other AI engines. We'll show you where they're named instead of you, and the few moves that will matter most.

## Frequently asked questions

### What is an AI visibility gap?

An AI visibility gap is a buyer question where ChatGPT, Gemini, Perplexity or Google's AI Overviews name your competitors and not you. It also covers answers that cite your page but recommend a rival, or describe you wrongly. You measure it per question, per engine.

### How do I find my AI visibility gap?

Run a fixed set of 30 to 50 unbranded buyer questions several times in each engine, logging who gets named and which pages get cited. Any question where one of your three to five competitors appears and you don't is a gap.

### What is an AI visibility baseline?

An AI visibility baseline is your first complete, dated record of how each engine answers your fixed question set. Add Search Console's Generative AI report, Bing's AI Performance report and GA4's AI Assistant channel. You judge every later change against it.

### How many prompts do you need for an AI visibility gap analysis?

Thirty to 50 buyer questions is enough for most B2B companies, as long as they cover problem, category and comparison searches. Run each one several times per engine. A small set you rerun every month beats a huge set you run once.

### Is an AI visibility gap the same as a content gap?

No. A content gap means you haven't published on a topic. An AI visibility gap can exist even when you have a strong page, because the answer cites outside sources that name your competitors. Many gaps close through reviews and lists, not new articles.

### How often should you rerun an AI visibility gap analysis?

Rerun the full question set every month, using the same questions, engines and countries. Answers shift between runs, so judge progress by the quarter. Rerun sooner after a big site change or a new review push.

### Why does my brand show up in one AI engine and not in another?

Each engine searches a different index and leans on different sources, so a brand can be a regular in one and missing in the next. In our panel, Perplexity cited review directories far more often than ChatGPT or Claude. Check each engine on its own.

### How long does it take to close an AI visibility gap?

It depends on the cause. A crawler fix can show within days, while new pages and outside mentions take weeks to months. An engine has to find a page, then trust it, before your name shows up in the answer.
