To onboard an SEO agency, agree the business goal, verify access, capture a baseline and decide who can approve and publish changes. Then start the work. Use the first 30 days to establish those foundations and deliver the first agreed improvements, rather than spending the month exchanging questionnaires. Your company should retain ownership of its website, accounts and data throughout.

## In summary

- Start with the signed scope. Turn it into named deliverables, owners and dates.
- Grant access by task. Reading analytics and publishing website changes require different permissions.
- Test your conversion tracking before accepting a baseline, so the agency measures enquiries your sales team recognises.
- Agree approvals and engineering capacity before promising release dates.
- Review completed work separately from search results, with clear decisions for the following month.

I'm Brenden House. I run Searchmaxxed, an SEO and AI SEO agency. This guide is for marketing and growth leaders who have signed an agency and now need the work moving.

The schedule below is a suggested onboarding plan, not a promise that every Searchmaxxed engagement follows identical dates. Your agreed scope controls delivery.

## What should happen in the first 30 days with an SEO agency?

The first month should leave you with verified access, a usable baseline, an agreed roadmap and the first completed work from your scope. Put dates against those outputs. A welcome meeting can introduce everyone, but it cannot establish whether the analytics account opens or whether your developer can publish approved changes.

| Suggested window | What happens | What you should be able to inspect |
| --- | --- | --- |
| Days 1 to 5 | Confirm scope, owners, security requirements and access | Access tested in the correct accounts; missing items assigned to named people |
| Days 6 to 10 | Hold the kickoff, check tracking and capture the baseline | Agreed conversion definitions, business priorities and dated starting figures |
| Days 11 to 20 | Complete priority research and approve the first work | A roadmap linking proposed pages and fixes to evidence and business goals |
| Days 21 to 30 | Release approved work and review the month | Live improvements or agreed project milestones, validation and the next decisions |

Adjust the dates around your permissions, people and project dependencies. Run independent work together where possible: market research needn't stop because your analytics invitation is still sitting in someone's inbox.

At Searchmaxxed, managed work includes a 90-day plan broken into weekly releases, with continuous audits rather than a report that gets filed away. Agree what starts when. A website build and an ongoing search engagement have different first-month deliverables.

## What should you prepare before the SEO agency kickoff?

Prepare the signed scope, your business priorities, previous SEO records and the rules governing what the agency can change. Share existing material first. Nobody needs to rewrite a product brief because an onboarding form has a blank box.

Give the agency:

- Priority products, customer groups and markets, including the order in which they matter.
- The commercial goal, sales cycle and definition of a useful enquiry.
- Brand voice, approved claims, product documentation and content restrictions.
- Previous audits, keyword maps, reports, content inventories and backlink records.
- Migration history, redirect maps, major traffic changes and planned launches.
- Named owners for marketing, engineering, analytics, sales and legal review.
- Pages that must stay untouched, with the reason and who can lift that restriction.

Use the agreement as the reference. If selection decisions are scattered across emails, our [SEO RFP template](https://www.searchmaxxed.com/research/seo-rfp-template) gives you headings for collecting them into a usable brief.

For a hypothetical venture-backed B2B SaaS company, “grow organic traffic” leaves too much open. Its product team might need enterprise demo requests for a specific integration, while most existing traffic goes to free documentation.

That distinction changes the pages. It also changes which enquiries count.

Searchmaxxed's Agentic Search Engineering includes comparison, industry and integration page families. Product documentation and sales objections help establish which of those pages can answer a real buying question.

## What access does an SEO agency need?

An SEO agency needs access to the search, analytics and website systems required by its agreed work. Separate reading from changing. Give named users the permissions they need, rather than handing over shared passwords or making the agency owner of everything.

The table below is a starting point for your security team, not a requirement to grant every permission immediately.

| System | What it supports | Suggested starting access | What to verify |
| --- | --- | --- | --- |
| Google Search Console | Search queries, pages, indexing and site issues | Restricted for limited review; Full where the agreed tasks require it | Correct property and required reports open |
| Google Analytics 4 | Landing pages, acquisition and key events | Viewer for analysis; increase permissions for agreed configuration work | Correct property, date range and relevant data available |
| Google Tag Manager | Checking and changing measurement tags | Read for audit; editing and publishing separately authorised | Correct container and a named publisher |
| CMS | Reviewing and editing website content | Read or preview first; an appropriate editing role for delivery | Drafting, preview and publishing permissions distinguished |
| Repository and hosting | Code, templates, builds and deployment | Repository read for review; write and deployment rights scoped separately | Staging access, review requirements and rollback owner |
| CRM | Lead quality, opportunities and closed revenue | Scoped reports or an approved export | Agreed definitions without unnecessary personal data |
| Project and asset systems | Tickets, briefs, approved proof and feedback | Access to the relevant project or folders | Both teams can find current decisions |

Google's [Search Console permissions guide](https://support.google.com/webmasters/answer/7687615?hl=en) distinguishes Owners, Full users and Restricted users. Full users can see all data and take some actions; that role is not unrestricted ownership.

Google's [GA4 permissions guide](https://support.google.com/analytics/answer/9305587?hl=en) says Viewers can see settings and data. Editors control property settings but cannot manage users. Match permissions to the task.

These permission definitions come from Google documentation checked on 27 October 2026, AEST.

Keep company administrators in place. Require your normal authentication controls, record who granted access and agree how access will be removed when the engagement ends.

For public-sector or regulated work, settle vendor security review, data handling and permitted AI use with the appropriate internal team before sharing any restricted material. Use approved documents, not raw customer records.

Searchmaxxed's managed packages include checked Search Console and GA4 connections, with client ownership of the site, repository, content and data from the start. Access serves the work. Ownership stays with you.

## Who should attend the kickoff, and what should it decide?

The SEO agency kickoff needs people who can settle priorities, explain measurement and authorise the route to publication. Keep the group useful. Invite specialists for the decisions that require them rather than putting everyone on every recurring call.

| Person or role | Decision they should help settle |
| --- | --- |
| Marketing or growth lead | Priority audience, offers, markets and success measures |
| Agency delivery lead | Work proposed, dependencies and first deliverables |
| Engineering or web owner | Implementation route, release windows and rollback |
| Analytics or revenue operations owner | Event definitions, CRM reporting and attribution |
| Product or subject expert | Technical accuracy, supported claims and customer questions |
| Legal, security or procurement contact | Required reviews, access restrictions and contractual boundaries |

Leave with decisions in writing. Record the primary goal, the first work package and its reviewers, then agree when feedback is due and when the team will review progress.

Then settle a practical question: can the agency publish approved work, or must your engineering team deploy it? Name the person either way.

Searchmaxxed's managed service includes implementation and direct access to the people doing the work, without an account-manager relay. Bring the web owner into that conversation early, because an arrangement where your team retains deployment needs agreed responsibilities before dates go in.

## How do you establish an SEO baseline you can trust?

An SEO baseline is a dated record of search performance and measurement settings before the new work starts. Save the definitions with the figures. A chart without its filters makes a poor comparison later.

Record organic clicks and impressions, relevant landing pages, priority keyword positions, conversions and qualified enquiries. Separate branded from non-branded searches where practical.

For Australia and the US, keep market views distinct, record the reporting time zone and note launches or seasonal changes affecting comparisons.

Technical checks belong alongside performance:

- Crawlability and indexing, including robots rules and accidental noindex tags.
- Status codes, redirects, canonical tags and XML sitemaps.
- Internal links, templates, mobile rendering and Core Web Vitals.
- Manual actions, security issues and known migration problems.
- Existing content, search intent and pages competing for the same queries.

Test the enquiry path yourself. Submit an approved test enquiry, check the analytics event and confirm its arrival with the team responsible for handling and qualifying incoming sales requests.

A form event isn't automatically a qualified lead, and a qualified lead isn't closed revenue. Keep those measures separate throughout reporting.

For our hypothetical SaaS company, an integration-page visitor should reach the right demo form, not a general support queue. Check the destination before rewriting the page.

Searchmaxxed's measurement method uses matched 28-day periods for monthly decisions and matched 90-day periods for strategic direction. Preserve longer history where available. For AI search, agree the questions, engines and markets being tracked so the next comparison repeats the same test.

## What should the first deliverables contain?

The first SEO deliverables should explain what will change, why it matters and how completion will be checked, matched to the contract. An audit should explain the problem and the proposed fix; an implemented page should also pass checks on the website your customers use.

| Deliverable | Acceptance check |
| --- | --- |
| Baseline | Dates, filters, event definitions and known gaps included |
| Technical findings | Affected URLs or templates, evidence and proposed fixes |
| Keyword and page map | Each priority search assigned to an existing or proposed page |
| Roadmap | Business purpose, dependencies, owner and proposed timing |
| Content or page work | Accurate copy, suitable layout, internal links and a working enquiry path |
| Released changes | Live behaviour checked against the approved work |

Our hypothetical SaaS company makes this concrete. An integration page should explain supported functions, limitations and setup requirements using approved product information, then route suitable prospects to a relevant demo.

A headline isn't the whole deliverable. Nor is an unpublished document.

Searchmaxxed keeps page production separate from technical work, so your delivery report should distinguish new pages and substantial rebuilds from other changes to the website. That matters when you reconcile the first delivery report against the package you signed.

| Searchmaxxed plan | Published scope relevant to onboarding |
| --- | --- |
| Growth System | 30 page releases a month, meaning approved new pages or substantial rebuilds; technical, schema, internal-link and measurement work does not reduce that commitment |
| Agentic Search Engineering | 50 page releases a month, plus comparison, industry and integration page families, digital PR and wider AI answer tracking |
| Custom & Enterprise | Agreed scope can include multiple markets, dedicated engineering, custom reporting and original first-party research |

These are managed-package commitments, not a claim that a new website launches during the suggested onboarding month. Confirm the start date and any foundation work separately.

Our [managed SEO delivery method](https://www.searchmaxxed.com/managed-search-loop) connects research, implementation and measurement. The [current package scope](https://www.searchmaxxed.com/pricing) explains the inclusions; your agreement establishes what applies to your company.

## How often should you hear from your SEO agency?

Agree a regular work update and a separate performance review before the engagement starts. Give each a purpose. A short update can clear an approval; a monthly review should explain results and decisions.

For Searchmaxxed, the documented cadence is weekly releases and a monthly decision memo comparing performance with competitors. Agree meetings with the delivery team around the decisions you need to make, rather than scheduling calls that repeat what the written update says.

A useful monthly review answers:

- What was completed, and what is still waiting?
- Which search pages and business measures changed?
- What do sales or product teams say about enquiry quality?
- Which explanation fits the evidence, and what remains uncertain?
- What should continue, change or stop next month?

Keep outstanding decisions visible. If legal approval blocks a product claim, show the affected page and the date needed rather than calling the entire project “in progress”.

## What are the red flags when working with an SEO agency?

Early red flags are missing ownership, unclear deliverables, untested reporting and changes nobody authorised. Ask for the missing item. An explained delay differs from silence.

| What you see | What to ask next |
| --- | --- |
| Every system requires administrator access | Which agreed task requires that permission? |
| The first report shows growth but no baseline | Which dates, markets and event definitions are being compared? |
| Content arrives without product verification | Who checked the claims against approved documentation? |
| Recommendations accumulate but nothing changes | Who implements them, and when is the next release? |
| Tracking fixes count as new content pages | What does the agreement define as a page deliverable? |
| Someone changes production without approval | What authorisation applied, and who can restore the previous version? |

Searchmaxxed's implementation scope and separate page-release definition address those delivery questions directly. Your company still needs someone who can answer product questions, gather feedback and settle conflicting priorities before those problems hold up the agreed work.

If the problem reaches beyond onboarding, revisit the evidence you used when [choosing an SEO agency](https://www.searchmaxxed.com/research/how-do-you-choose-an-seo-agency). Compare the work with the signed scope before deciding what needs to change.

## Is Searchmaxxed right for your company?

Searchmaxxed fits companies that want SEO, AI SEO, GEO and AEO research, page production and technical implementation handled together by one team. Your team supplies business knowledge and approvals; our managed service builds and measures the agreed work.

For B2B SaaS, that can mean comparison and integration pages backed by product facts. Manufacturers need their specifications reflected accurately.

Custom & Enterprise can cover multiple markets, dedicated engineering and custom reporting. Public-sector teams should bring security and publication requirements into scoping, so the proposed delivery method fits their obligations before anyone starts requesting system access.

| Searchmaxxed is a good fit if | Look elsewhere if |
| --- | --- |
| You want research, pages and technical fixes handled together | You only want recommendations and will implement everything yourselves |
| Your team can supply business knowledge and approvals | Nobody can grant access to Search Console, GA4 or the site |
| You want SEO and AI answers handled by one team | You need search to fill this quarter's pipeline on its own |
| You want to own your site, repository, content and data | You want strategy advice with no changes to your site |

It isn't a fit for every setup. If you only want recommendations while retaining all implementation, our standard managed scope includes more than you're asking for.

## Frequently asked questions

### How long does SEO agency onboarding take?

Use the first month as a planning framework for access, measurement, priorities and initial delivery. Agree actual dates together. Security reviews, missing ownership or website foundation work can change the sequence.

### Should the agency make changes before completing the audit?

It can make an approved, well-understood fix while wider research continues, provided the starting state and rollback are recorded. Capture the baseline first. Urgent work still needs a named owner.

### Can onboarding start without CMS access?

Yes, public-site research and authorised data analysis can begin without CMS access. Publishing still needs a route. Agree who implements changes and how the agency will verify the result.

### What should the previous SEO agency hand over?

Request the latest audits, keyword maps, content files, reports, redirect records and documentation of completed work. Confirm account ownership separately. Your incoming agency needs the history without inheriting shared passwords.

### Who owns the website and data when working with Searchmaxxed?

You own the site, repository, content and data from the start under Searchmaxxed's managed service. Keep your company administrators active. Agency access should support delivery without replacing your control.

### What if internal approvals delay the first month's work?

Identify the blocked deliverables, name the approver and agree revised dates with the agency. Continue unaffected work where useful. Keep any scope or scheduling changes in writing.

### Does AI SEO require a separate onboarding process?

AI SEO needs shared business facts, website access and measurement, plus agreement on the answers and engines being tracked. Connect it to existing SEO work. Searchmaxxed includes GEO and AEO in its managed packages.

Bring your website, priorities and access constraints to the scope conversation, so we can agree the work your company can put into production.
