Key takeaways
Traffic down with rankings the same usually means AI Overviews and other zero-click results are taking the clicks your position used to earn.
- Impressions flat, clicks down: AI Overviews.
- A step down in impressions and up in average position in mid-September 2025 is Google's reporting change, not a real ranking change.
- Clicks and impressions falling together point to lower demand, a real ranking drop, a technical fault or a Google update instead.
- Pipeline matters more than sessions.

When organic traffic falls but rankings stay the same, people still see your page, and fewer of them choose to click it. Usually, Google's AI Overview is the reason. It answers the question above your link, and Ahrefs found the top result's click-through rate runs 58% lower when one appears. Rule out four lookalikes before you blame AI. A small slip in position, a Search Console reporting change, seasonal demand and broken tracking can all draw the same chart.
Here at Searchmaxxed, we're an AI-native search team, and we sort out this exact problem for law firms, clinics and premium builders. We find where the clicks went. Then we make your company the answer in Google and in the AI engines your buyers ask, and turn that into high-intent leads and pipeline.
Why is my traffic down when my rankings are the same?
A ranking tells you where your link sits in the list, while traffic tells you how many people chose to click it. They used to move together. Now Google stacks an AI Overview, ads, featured snippets, People Also Ask and videos above the list, and many searchers stop there.
So position three in 2023 and position three today are different places on the screen. SEOs have a name for it: the great decoupling, where impressions hold and clicks fall.
Three large studies point the same way. Ahrefs got its 58% figure from 300,000 keywords, using December 2025 data. Pew Research Center tracked real browsing in March 2025 and saw people click a result on 8% of visits with an AI summary. Without one, it was 15%.
Most searches now end on Google. SparkToro found 68.01% of US Google searches ended without a click in the first four months of 2026, up from 60.45% in 2024. That's what a zero-click search means: the searcher got what they needed from the results page and never visited any website at all.
Google tells a calmer story. In August 2025, Google's head of Search, Liz Reid, called total organic clicks "relatively stable year-over-year" but said traffic is shifting "to different sites". Forums, videos and first-hand posts win more clicks, so the web's total can hold while your company blog loses half its visits.
Search Console adds its own twist. Google's help page on performance metrics says an AI Overview "occupies a single position" and every link inside it shares that position. So when an AI Overview at the top cites your page, Search Console can log you at position one while the click goes nowhere. Your average position looks great.
For every click study in detail, read do AI Overviews reduce clicks?
Is it AI Overviews, or is something else wrong?
It's AI Overviews when impressions hold, clicks fall and the losses sit on question-style searches such as definitions and how-to guides. If impressions fell too, or every page dropped on the same day, look for another cause first. Match your chart to the row below.
| What your Search Console chart shows | Most likely cause | Where to check |
|---|---|---|
| Impressions flat or up, clicks down, position flat | AI Overview or other results above you | Search the query and note who gets cited |
| Clicks down, impressions flat, position slipped from about 2 to 4 | A small ranking drop | Query-level position, year on year |
| Impressions fell from mid-September 2025, average position improved | Google's num=100 change | Compare periods after September 2025 only |
| Clicks and impressions dip at the same time each year | Seasonality or falling demand | Google Trends for your top queries |
| Clicks and impressions fell sharply across the site | Core update, technical fault, manual action or migration | Status dashboard, Page indexing, Manual actions |
| Search Console clicks steady, GA4 organic sessions down | Tracking or consent | GA4 landing pages beside Search Console pages |
| Traffic steady, enquiries down | Broken conversion events or a weak landing page | Test every form event in GA4 |
A small slip in position
Google's own debugging guide covers this case. A fall from position 2 to 4, it says, can cause "a noticeable drop in traffic without a big change in impressions". A rank tracker that checks one location on one day can show the same position while your real average slips by two places. Check the average position for each top query, year on year.
Google's September 2025 reporting change
In September 2025, Google switched off num=100, a setting rank trackers used to load 100 results on one page at once. Search Engine Land reported on 15 September that desktop impressions fell and average position jumped, and one analysis of 319 properties found 87.7% lost impressions. Some of those old impressions may have come from scrapers, not people, so trust clicks over impressions if your comparison straddles that week.
Seasonality and falling demand
Sometimes fewer people search. Google suggests you set the Performance report to the last 16 months, so you can see whether the same dip happened last year. Then check your biggest queries in Google Trends, because if demand fell across the whole web, your rankings were never the problem.
A real ranking drop
If clicks and impressions both fell hard, check Google's ranking updates list for dates that line up. In 2026 it lists two core updates, from 27 March and 21 May, plus spam updates in March, June, August and September. Then open the Page indexing, Crawl stats and Manual actions reports, because a stray noindex tag or a migration can sink pages slowly. Our core update recovery guide walks through that diagnosis.
How do I prove AI Overviews are taking my clicks?
Find the pages whose impressions held while clicks fell, then confirm those searches show an AI Overview. It takes about an hour. The result is a page-by-page answer you can show your boss.
- Open Search Console's Performance report and pick Last 16 months.
- Compare the last 3 months with the same 3 months a year ago, so a seasonal dip can't fool you.
- Open Pages and sort by Clicks Difference.
- For each big loser, check that impressions and average position held steady, because those pages are now your prime AI Overview suspects.
- Open the Generative AI performance report.
- Search their top queries in a clean browser, and write down whether an AI Overview appears and which companies it cites.
- Label each query informational, commercial or branded.
- Total the lost clicks in each group, then check enquiries from those pages in your CRM to see what the clicks were worth.
Google's Generative AI performance report has been live for every site since 31 August 2026. It shows AI Overview and AI Mode impressions by page, country, date and device. Set those pages beside their clicks in the main report, and rising AI Overview impressions with falling clicks will give you your clearest sign.
A worked example: a cybersecurity vendor
Take an example with round numbers. A zero trust security vendor compares two pages, this year against last.
| Page | Position | Impressions | Clicks | Demo requests |
|---|---|---|---|---|
| "What is zero trust?" guide | 2 to 2 | 40,000 to 42,000 | 1,600 to 650 | 3 to 2 |
| Zero trust access for healthcare page | 4 to 4 | 3,000 to 3,100 | 150 to 140 | 12 to 12 |
| Both pages | Unchanged | Up 5% | Down 55% | 15 to 14 |
The rank tracker says nothing happened. Search Console says organic clicks more than halved. The CRM shows pipeline barely moved, because the guide fed curious readers while the healthcare page fed the buyers ready to talk. That vendor's job is clear. Get named inside the "what is zero trust" AI Overview, and win more searches like the healthcare one.
Which pages lose the most traffic to AI Overviews?
Definitions, how-to guides and other question pages lose the most, because those searches trigger AI Overviews far more often than buying searches do. Product and pricing searches show far fewer. For a B2B company, the blog usually takes the hit while the pages that sell hold up better.
Seer Interactive tracked 53 brands and published the split in April 2026: informational searches showed an AI Overview 36% of the time. For commercial searches it was 8%, and for transactional ones just 5%. Comparison and question-style searches sat at the other end, triggering one 95.4% and 85.9% of the time.
Our own Australian checks agree:
27 of 32 Australian SEO searches we checked showed an AI Overview. Add "agency" and a city and it collapses: 2 of 8. Melbourne, Brisbane, Perth, Gold Coast, Adelaide and Canberra showed none. Local agency searches are still a ten-blue-links fight.
Sort your own lost clicks by page type: losses on glossary and blog pages point to AI Overviews. Losses on product and pricing pages usually mean a ranking or competitor problem as well, and those cost you pipeline first.
Does losing traffic to AI Overviews mean losing leads?
Not always. Many lost clicks came from people who wanted a quick definition and were never going to buy anything from you anyway. The bigger risk is different. It's an AI Overview that answers your buyer's question and names a competitor.
The clicks that remain tend to be worth more: Orbit Media studied 97 B2B sites from July 2025 to June 2026. Visitors from AI tools were three times more likely to become leads than other organic visitors. Orbit also notes that GA4 files AI Overview and AI Mode clicks under Organic Search, so you can't separate them there.
A citation changes the maths. In Seer's 2025 data for informational searches, brands cited in the AI Overview earned a 2.07% organic click-through rate, against 0.94% for brands left out. With no AI Overview, the rate was 3.35%.
And the answer shapes the shortlist. In G2's survey of 1,076 B2B software buyers, published in April 2026, 69% ended up choosing a different vendor than they'd planned. An AI chatbot changed their minds. Lost clicks hurt, but lost mentions cost deals.
Could broken tracking be making the drop look worse?
Yes. Search Console counts clicks on Google's side and GA4 counts sessions on yours, so consent banners, tag changes and bots move only GA4. Spend an hour here before anyone reports a loss, starting with Search Console clicks beside GA4 organic landing pages, page by page.
Bots can make a channel look busier than it is. We saw it on one client's account:
A client's GA4 showed AI-assistant visits jump from 354 to 6,050 in a month. Almost none of it was real. About 5,700 came in three one-hour bursts: same 1920x1080 desktop Chrome, all new users, no referrer, about 20 seconds each, landing on two pages. Real AI traffic was 385 sessions against 354 the month before, roughly flat.
Conversions can vanish silently, too:
A client's four enquiry types never counted as conversions. Their event names ran 41 to 50 characters; GA4 cuts at 40. The 40-character "career" event counted every time. Nobody had noticed, because the events still showed up.
GA4 added an AI Assistant channel on 13 May 2026 for visits from ChatGPT, Gemini and Claude. Check it, then check who's behind it. Our guide to Search Console vs GA4 explains why the two numbers never match exactly, and which one to trust for what.
How do you win back traffic and leads after AI Overviews?
Simple-question clicks won't all come back. So aim for two things: get cited inside the AI Overviews you can't avoid, and win the click where buyers still visit. Here's what moves each one.
| What to do | Why it works |
|---|---|
| Rank for the question and its follow-ups | Ahrefs found 38% of AI Overview citations rank in the top 10, and many of the rest rank for the follow-up searches Google runs |
| Answer the question in the first lines | A plain answer up top gives the AI Overview a sentence worth quoting |
| Get your brand named on other sites | Branded web mentions had the strongest link to AI Overview visibility in Ahrefs' study |
| Rewrite titles and snippets on flat-impression pages | Google links flat impressions and falling clicks to weak titles and snippets |
| Build pages for buying searches | Buying searches show far fewer AI Overviews, so the click survives |
| Publish what a summary can't give | Your own data, tools and worked examples earn the visit |
Ahrefs put that link between brand mentions and AI Overview visibility at a correlation of 0.664 in January 2026, the strongest factor it tested. So the lists, reviews and trade press that name you matter as much as your own page.
Then widen the lens. Your buyers ask ChatGPT, Gemini and Perplexity the same questions, and those engines name only a handful of companies each time. How to rank in AI Overviews covers the Google side, and how to show up in AI search covers every engine in one plan.
Should you opt out instead? Since 31 August 2026, Search Console has a Search generative AI setting that excludes your site from AI Overviews and AI Mode. Google says excluded sites get no traffic or impressions from those features, while the AI Overview still appears, built from other sites. For almost every B2B company, staying in pays.
What should you tell your CEO or board?
Tell them rankings held, that Google now answers simple questions itself, and that pipeline is the number worth watching from here. Then show it in four lines, so nobody reads one traffic chart as a verdict on the whole channel.
- Organic clicks by intent group, year on year.
- AI Overview and AI Mode impressions.
- Enquiries and pipeline from organic search, taken from your CRM rather than GA4, because the CRM is where revenue shows up.
- How often AI answers name you.
Here's a line for the board pack.
"Our rankings held, but Google now answers simple questions itself, so informational clicks fell while buying-search clicks and demo requests held."
Swap in your own numbers.
How does Searchmaxxed fix a traffic drop like this?
We find exactly where your clicks went. Then we take more of the searches that bring buyers, and put your name in the AI Overviews and ChatGPT answers on their questions. And we track which searches and AI answers turn into revenue, through your CRM as well as GA4.
You talk to the people doing the work, with no account manager in between, and get a big team's reach with a small team's focus. The full scope, from technical SEO and content to digital PR and AI answer tracking, sits on our AI search optimisation page.
One client came to us with a website that wasn't working. Three months later he was on page one for one of the most competitive searches in his industry. Now he has more high-intent leads than he can handle, and we're building the systems to handle them.
The bigger picture:
Searchmaxxed's work has generated more than $15 million in revenue through search for its clients.
"I can't believe this worked." That's what we hear. Clients tell us they finally found a growth partner in search that keeps its word and gets things done.
Is Searchmaxxed right for you?
We're a strong fit if you're a law firm, clinic or premium builder whose organic clicks are falling while your rankings look fine. You want to know why, fix what's fixable and be the company AI answers name.
| Searchmaxxed is a good fit if | Look elsewhere if |
|---|---|
| Clicks are falling on searches that bring buyers | Your traffic is mostly news or trivia you can't sell from |
| You want your name in AI Overviews and ChatGPT answers | You only want a dashboard of AI mentions |
| You want search tied to pipeline and revenue | You need leads this month just to survive |
| You want to talk to the people doing the work | You want one fix and no ongoing work |
If your only problem is a broken GA4 tag, fix the tag first. You may not need us at all.
Work with us if you want buyers to hear your name when they ask AI who to choose, so the clicks you keep become pipeline.
What should you do next?
Run the eight steps above this week, find the pages where impressions held and clicks fell, and note who the AI Overview names instead.
Want us to do it with you? Get your free search analysis. We'll benchmark you against your top competitors across Google, ChatGPT and the other AI engines. We'll show you where they're named instead of you, and the few moves that will matter most.
Frequently asked questions
Why is my organic search traffic down?
Usually because fewer people click your result, even though as many see it, as AI Overviews answer more questions on Google itself. If impressions also fell, check for seasonality, a core update, a technical fault or Google's September 2025 reporting change.
Is SEO dead or evolving in 2026?
Evolving. Ahrefs found 38% of AI Overview citations rank in Google's top 10 for the same search, and many more rank for the follow-up searches Google runs, so ranking still decides who gets quoted. What changed is the scorecard: citations in AI answers and enquiries count for more than raw sessions.
Will my traffic come back after AI Overviews?
Not on simple questions. Clicks on buying searches can grow, because Seer found commercial and transactional searches show AI Overviews only 8% and 5% of the time. And brands cited in AI Overviews earn more than twice the clicks of brands left out.
Can I opt out of AI Overviews?
Yes. Search Console's Search generative AI setting, live since 31 August 2026, excludes your site from both AI Overviews and AI Mode. The AI Overview still shows, built from other sites, so most B2B companies gain more from a citation than from leaving.
Does Search Console show clicks from AI Overviews?
Partly. The main Performance report counts AI Overview clicks with your other web clicks, at the AI Overview's position. The Generative AI performance report shows AI Overview and AI Mode impressions by page, so you can set the two side by side.
How long should I wait before reacting to a traffic drop?
Compare three months year on year first. Google recommends avoiding radical changes to pages that already perform well, because small swings in position can reverse on their own. Core updates take about two weeks to roll out, so wait until one finishes.
Is ChatGPT taking my traffic too?
Not much yet, in visits. Orbit Media found AI tools sent 0.5% of visits to 97 B2B sites, but those visitors became leads three times as often. The bigger effect is on shortlists, because buyers hear a few names and visit those.
