Why ChatGPT recommends your competitor, and how to change it (2026)

ChatGPT recommends your competitor because more sources it trusts name them. See the 7 causes, a test to find yours and how to get ChatGPT to recommend you.

Key takeaways

ChatGPT names the company the most trusted sources agree on, so your competitor is winning on sources, and you can win them back.

  • Look under the answer: no sources means ChatGPT answered from memory.
  • Let OAI-SearchBot reach your site.
  • Get onto the lists, review sites and comparison pages ChatGPT cites for your category.
  • Publish pages that say who you suit, what you cost and how you compare.
  • Rerun the same buyer questions monthly.

Start this afternoon. Ask ChatGPT ten buyer questions and write down every source it cites.

ChatGPT recommends your competitor because more of the sources it trusts name them, in plain words, as the answer to your buyer's exact question. When ChatGPT searches the web, it reads dozens of pages and builds its answer from the few companies those pages agree on. Your competitor is on those pages. From memory, the biggest brand wins. You change the answer by fixing three things: whether ChatGPT can reach you, what your own pages say, and who else vouches for you.

Here at Searchmaxxed, we're an AI-native search team, and this is the problem we fix for law firms, clinics and premium builders. We find the pages behind answers that name a rival, and we put your name on them. We make your own site the clearest answer too.

Why does ChatGPT recommend my competitor and not me?

Because your competitor appears on more of the pages ChatGPT reads for your buyer's question, and those pages describe them in the buyer's own words. ChatGPT writes from what it can find and confirm. So the better-evidenced company wins, even when the better product is yours.

Most of what ChatGPT finds never makes it into the answer at all, and our own panel shows how hard that cut is:

We put 300 Australian agency-buyer questions to ChatGPT three times each, with search on. It pulled 17,870 search results into those 900 answers and kept 4,389 as sources. Being found is the easy part. About three in four results it reads never make the answer.

Your competitor doesn't need to be everywhere. Only on the one page in four that survives.

Which pages survive? Usually the ones that answer the question in plain words, plus the third-party pages that say the same thing about the same company. Ahrefs found that other websites drove up to 89% of its own brand's appearances in AI answers. In its study of 75,000 brands, branded web mentions tracked ChatGPT visibility at a correlation of 0.664, while backlinks barely registered.

Three words help here, because they don't always travel together:

  • A mention names your company.
  • A citation links to your page as a source.
  • A recommendation tells the buyer to pick you.

Your page can be the cited source in an answer that recommends your competitor, the worst of both worlds, and it's common. It's also fixable.

What does it cost you when ChatGPT names your competitor?

Deals you never see. Buyers now build shortlists inside AI answers, often before visiting any vendor's site, so a missing name costs deals your sales team never hears about.

G2 surveyed 1,076 B2B software buyers in March 2026, and half (51%) now start research in an AI chatbot more often than in Google. Chatbots were the top source shaping vendor shortlists. And 69% chose a different vendor than they'd planned because of what a chatbot told them. One in three bought from a vendor they'd never heard of.

If you're the incumbent, read that last line twice; if you're the challenger, it's the best news you'll get all week.

ChatGPT leads that pack at 63%, G2 found, as the main chatbot for B2B software research. Most of this data is US or global. Selling in Australia? Treat it as the direction of travel.

Look under the answer. If ChatGPT shows sources or links, it searched the web, and those sources are the pages that put your competitor in the answer. No sources means it answered from training data, a snapshot of the web from months ago.

This split matters more than most guides admit. Semrush's clickstream study found ChatGPT switched on web search for just 34.5% of US queries in February 2026, down from 46% in late 2024. Most answers still come from memory.

And memory favours the big, old, much-written-about brand. A 2025 study on arXiv found AI search leans hard on earned media over brand-owned pages, and it warns niche players about "big brand bias".

So the fix depends on what you see. With sources, you work on the cited pages and your own, and the answer moves faster. With no sources, you're playing a longer game of mentions on widely read sites.

You can't rewrite ChatGPT's memory this quarter. You can change what it reads the next time it searches, and every mention you earn stays online for future models to learn from.

What are the reasons ChatGPT picks your competitor instead of you?

There are seven common ones, and the answer itself tells you which one you have, so start from what you see and work back.

What you see in ChatGPT's answerWhy your competitor winsWhat changes it
Your site never appears as a sourceChatGPT's crawler can't reach youAllow OAI-SearchBot; check firewall bot rules
Known by name, absent for the categoryFew sources tie you to the categoryOne plain category line, repeated everywhere
Cited sources are lists you're not onYour rival sits on trusted listsEarn a place on those lists
Review sites cited, your profile thinTheir reviews are newer and fullerAsk happy customers for reviews
ChatGPT describes you wronglyOld or conflicting facts about youFix the page it read
No sources, big rival namedMemory favours the bigger brandEarn mentions on widely read sites

1. ChatGPT can't reach your site

ChatGPT finds pages for its answers with a crawler called OAI-SearchBot. OpenAI's crawler page says sites that opt out of OAI-SearchBot won't show in ChatGPT search answers. GPTBot is separate. It gathers training data, and you can block it while still letting OAI-SearchBot in.

Check robots.txt first, then your CDN and firewall, because bot-protection rules can block an AI crawler that your robots.txt file happily allows. OpenAI says a robots.txt change takes about 24 hours to register in ChatGPT search.

2. ChatGPT doesn't connect you to the category

Ask ChatGPT "What is [your company]?" and it may describe you well. Ask "best SIEM for a mid-sized bank" and you vanish. That gap means ChatGPT knows you exist, yet nothing it reads ties your name to the problem that buyer is trying to solve.

The fix starts with one sentence. "X is a SIEM platform for mid-sized banks" gives ChatGPT a line to repeat, while "a leading provider of next-generation security solutions" gives it nothing.

3. Your competitor sits on the lists ChatGPT trusts

In most categories, a few "best of" lists and directories turn up in answer after answer, and our panel shows how concentrated it gets:

Across 900 ChatGPT answers about Australian agencies, a single third-party "best agencies" site was cited in 168 of them. The next three were a second listicle, Semrush's agency directory and Clutch. If you want to be recommended, the job is getting onto the handful of pages the model already trusts.

Your category has its own handful. Find it first.

4. Their review profile is busier than yours

Buyers trust review sites inside AI answers. In G2's survey, 45% of buyers named software review site citations as the most confidence-inspiring signal in an AI chatbot's answer. A competitor with a steady stream of detailed G2 or Capterra reviews looks like the safe choice. A profile with a handful of reviews from 2024 looks quiet next to it.

5. Your page sells your competitor better than it sells you

This one stings. You publish a "best tools" list with yourself at number one, ChatGPT cites it, and then it recommends somebody else from your own list.

Scrunch studied roughly 10,000 AI-cited pages from May to June 2026. When an AI answer cited a company's self-ranked list, it recommended a competitor instead 24.3% of the time. The author's own recommendation rate rose only from about 4% to roughly 7%.

What persuades ChatGPT is proof of fit: a page that says who you suit, who you don't suit and what the price depends on.

6. ChatGPT has old or conflicting facts about you

If ChatGPT mentions a product you retired, a market you left or a lawsuit from years ago, some page it reads still says so. Mismatched facts across your site, LinkedIn, G2 and Crunchbase give it a reason to hesitate. Your competitor, with one consistent story, looks safer. Our guide to fixing wrong AI answers about your company shows how to trace a bad fact back to the page it came from.

7. Your competitor is bigger and older

Sometimes there's no defect at all. Your rival may have years more press, analyst coverage and forum threads, and that head start shows up most in answers from memory.

Challengers get a break here. In the 75,000-brand study, ChatGPT had the weakest link to almost every traditional brand-authority signal of the three AI systems Ahrefs tested.

How do you find out exactly why ChatGPT picks them?

Run a fixed set of buyer questions three times each, and record every company named and every source cited. One answer proves nothing. Conductor ran 14,000 API calls across four AI engines, and on purchase questions only four in ten brands appeared in both of any two runs. So a screenshot from your CEO's phone is a starting point, never a verdict.

Here's the test:

  1. Write 20 to 30 unbranded buyer questions. Use the words a buyer would type, like "best email security for a 500-person company" or "[competitor] alternatives for mid-market". Leave your name out.
  2. Run each one three times in a fresh chat, with search on. A new chat stops your earlier questions from colouring the answer.
  3. Record who's named, in what order, and which sources sit under each answer. A spreadsheet does the job.
  4. Tally the cited domains. The five or six sites that turn up most often are where your competitor's lead comes from, and where yours will come from too.
  5. Check yourself on each of those sites. See whether you're listed and how they describe you, then count your reviews there.
  6. Ask "What is [your company]?" and "What is [competitor]?" Then compare how ChatGPT describes each of you, word for word.

Turn the tally into one number: the share of answers that recommend you. That's your baseline, and you judge every fix against it.

A worked example. Say you run a managed detection and response (MDR) provider for mid-sized companies. You ask ChatGPT for the "best MDR provider for a 500-person company" three times, and a bigger rival comes back first every time. The sources tell the story: two "best MDR providers" lists, a G2 category page and the rival's own comparison page. Your site appears once. ChatGPT cites your blog post for a ransomware statistic, then recommends someone else.

The diagnosis has three parts. You're missing from both lists, your G2 profile is quiet, and no page of yours answers "MDR for mid-sized companies" directly. None of that needs a bigger brand. It needs the right pages and a place on the sources ChatGPT already reads.

Does ChatGPT recommend the same companies as Perplexity and Google?

Often not. Each engine searches its own index and leans on different sources, so a competitor can own ChatGPT while you lead in Perplexity. Ahrefs reports which index sits behind each engine:

AI engineSearch index behind it
ChatGPTBing and Google
GeminiGoogle
Microsoft CopilotBing
ClaudeBrave
PerplexityIts own index

Our panel showed how far apart the engines sit on identical questions:

Perplexity cited a review directory (Semrush Agencies, Clutch, DesignRush and the like) in 36 of 44 agency answers. ChatGPT did it in 20 and Claude in 15. One agency's Clutch profile had six reviews and was cited 20 times.

Measure each engine on its own. Our guide on how to show up in AI search lays out the full plan for ChatGPT, Gemini, Perplexity and Google's AI Overviews.

How do you get ChatGPT to recommend your company instead?

Become the company the sources agree on for one clear job, then make sure ChatGPT can read your proof. People call this GEO (generative engine optimisation), AEO (answer engine optimisation) or AI SEO. Work in this order, because each step makes the next one count:

  1. Open the door. Allow OAI-SearchBot in robots.txt and your firewall, and make sure key pages load without a login.
  2. Write your category line. One sentence on what you are, who you're for and why you're different, used word for word on your site, LinkedIn, G2 and every profile.
  3. Build the pages buyers ask about. That means a "best for" page per buyer type, honest comparison and alternatives pages, and pages on pricing and integrations. Our guide to writing comparison pages that win deals shows the format.
  4. Get onto the pages ChatGPT already cites. Work from your tally: pitch the lists, contribute to the trade press and keep every profile current.
  5. Grow your reviews. Ask happy customers for detailed reviews where your buyers read them; our guide to review sites in AI answers covers G2, Capterra and Trustpilot.
  6. Measure monthly. Rerun the same questions three times each and track your share of recommendations.

Your own pages carry more weight than most people think, especially if you're the newer brand. In an Ahrefs experiment from February to May 2026, a new brand's first AI mentions came mostly through its own pages. 82% of those new mentions sat in answers citing one of its pages. For the established Ahrefs brand, the figure was 6%. Third-party content drove the other 94%.

If you're the challenger, your own pages can move ChatGPT first; if you're a fading incumbent, the fight happens on other people's sites. Our guide on how to rank in ChatGPT goes deeper.

Can you pay ChatGPT to recommend you?

No. You can buy an ad, but the ad can't change the answer. OpenAI's Help Center says ads run on separate systems from the chat model, and "advertisers have no ability to shape, rank, or alter ChatGPT's responses."

For B2B, there's a bigger catch. OpenAI says Plus, Pro, Business, Enterprise and Edu accounts see no ads at all, so buyers on those plans never see yours. The organic answer reaches every one of them.

Be wary of anyone who claims they can sell you a place inside ChatGPT's answer. The honest work makes your company easier to find, quote and trust.

How long does it take to change what ChatGPT says?

Anything from a day to many months, depending on what's causing the gap between you and your competitor. Access fixes register in about 24 hours, OpenAI says. New pages take longer, because ChatGPT has to find them and then judge them the best answer to the buyer's question. Mentions on other sites take longer still, because you don't control another editor's calendar.

Answers from memory move slowest of all, because they change only when the model learns from a newer snapshot of the web. So live-search work pays now, and the mentions you earn keep paying later.

Is Searchmaxxed right for you?

We're a strong fit if you're a law firm, clinic or premium builder and ChatGPT names a competitor where it should name you. Maybe you're losing ground in Google too. Or your SEO team hasn't caught up with AI answers. You want your name in the answer when buyers ask ChatGPT, Gemini, Perplexity or Google who to choose, and you want it in pipeline.

Here's what you get. You talk to the people doing the work, with no account manager in between. We find the pages behind every answer that names your competitor, then go after them: your pages, the lists, the reviews and the trade press. We track which searches and AI answers turn into revenue, through your CRM as well as GA4. And you own your site, content and data from day one. You'll find the full scope, from technical SEO and content to digital PR and AI answer tracking, on our AI search optimisation service page.

One client came to us with a website that wasn't working. Three months later he was on page one for one of the most competitive searches in his industry. Now he has more high-intent leads than he can handle, and we're building the systems to handle them.

Across the client book, the number is bigger:

Searchmaxxed's work has generated more than $15 million in revenue through search for its clients.

"I can't believe this worked." That's what we hear. Clients tell us they finally found a growth partner in search that keeps its word and gets things done.

We're the wrong call in two cases. If you need leads this month to keep the lights on, this work takes longer than that. And if all you want is a dashboard of AI mentions for your own team to act on, an AI visibility tool costs less.

Searchmaxxed is the right call if you want ChatGPT to name you when buyers ask, so their shortlist starts with you.

What should you do this week?

Write 20 buyer questions and run each one three times in ChatGPT, listing every source under the answers. Then check robots.txt for OAI-SearchBot. By Friday, you'll know which of the seven reasons is costing you deals.

Frequently asked questions

Why is my competitor in ChatGPT and I'm not?

Because your competitor appears on more of the pages ChatGPT reads for your buyer's question: lists, review sites and comparison pages. Sometimes ChatGPT can't reach your site at all. Check robots.txt for OAI-SearchBot first, then tally the sources ChatGPT cites whenever it names your competitor.

How can ChatGPT recommend my business?

ChatGPT recommends a business when several sources it trusts name that business for the buyer's exact need. Let OAI-SearchBot crawl your site and publish pages that state who you suit. Then earn a place on the lists and review sites ChatGPT already cites for your category.

Can I ask ChatGPT why it recommended my competitor?

Yes, and it's a good first step. Ask which sources it used, then open each one. The pages tell you more than ChatGPT's own explanation, because they show where your competitor appears and you don't.

Does ChatGPT use Google or Bing to find companies?

Both, according to Ahrefs, alongside OpenAI's own crawler, OAI-SearchBot. Ranking in Google and Bing for your buyers' questions helps, because ChatGPT reads the pages those searches return before it writes its answer.

Why does ChatGPT give different answers to the same question?

ChatGPT builds each answer fresh, so the companies it names shift from one run to the next. Conductor found only four in ten brands appeared in both of any two runs on purchase questions. Test each question three times and track your share of answers.

Does a better Google ranking mean ChatGPT will recommend me?

It helps, but it won't settle it. ChatGPT reads search results, so ranking pages get a look. It keeps only a few of them, though, and leans on third-party mentions to pick a company.

Does Reddit help ChatGPT recommend you?

Less than most advice suggests. In Onely's October 2026 test of 31 "best agencies for X" questions, ChatGPT's searches returned 698 Reddit threads, and it cited three of them, all in one answer. Join in where your buyers talk shop. Still, put lists, reviews and your own pages first.

Can schema markup make ChatGPT recommend me?

Schema helps ChatGPT read your facts, but it won't win the recommendation alone. Use Organization and Product markup that matches the visible page, so your facts never conflict. The recommendation itself still comes from clear pages on your site and outside sources that agree with them about what you do.
