Most SEO proposals argue traffic and get signed on hope. The number that decides the spend is the month the work pays for itself. How is an SEO forecast built?

Four numbers drive it. The searches you want to win, the share of visitors who enquire, the share of enquiries you close, and what a customer is worth. Multiply those against the click share of the position you are targeting and you have monthly revenue for one page.
A programme is not one page, which is where most forecasts go wrong. A retainer buys a stream of money pages, so this model launches a batch each month and ramps each batch from its own launch month. Revenue compounds because the asset base grows, and the twelve-month figure reflects the programme rather than a single keyword.

Why does the forecast show three scenarios?

A single number is always wrong and usually flattering. The conservative case lands one position short of target and arrives two months later. The base case hits the target on the modelled timeline. The aggressive case arrives a month early.
Break-even shows as a range rather than one month, because the honest answer is a band. The assumptions table shows which figures are yours, which came from live data and which we modelled.

Is SEO still effective?

It works, and it is harder than it was. Ahrefs measured 300,000 keywords and found AI Overviews cut clicks to the top-ranking page by 58 percent where they appear. The same position now returns a fraction of the traffic.
That changes the maths and leaves the conclusion. A ranking compounds and keeps producing after the work stops. Paid traffic never does that. This forecast applies the click loss when an AI Overview appears, so its numbers run lower than a forecast that ignores it.

What is the 80/20 of a search programme?

A small number of commercial pages produce most of the revenue. Terms where the searcher is ready to buy convert at multiples of informational terms. They also carry lower volume, which is why volume-led planning underperforms.
The forecast reflects that by working from the value of a customer rather than the size of the audience. A programme aimed at 1,200 high-intent searches routinely beats one aimed at 40,000 casual ones, and the model makes the comparison visible.
